Know how much of your time is doing the work versus directing the work. The ratio must shift as the department grows.

- Track two days this week in two columns: doing / directing. If doing is over 70% and you have a team, you are the constraint.

- Promote managers who can shift the ratio. Keep specialists in specialist seats.
